People ask me “which coating supplier should we use?” and I can hear that they want a name, not a lecture. My least favorite answer is “it depends,” because you can’t put “it depends” in a budget meeting.
Still, it’s usually the honest answer. At least, it’s the honest answer once we define what it depends on. I’ve been the procurement manager at a 180-person industrial services company for seven years, and I manage a coatings and maintenance budget of around $420,000 a year. I don’t have a chemistry degree. I have a spreadsheet, a stack of approved product lists, and a folder of quotes I regret accepting. That folder taught me more than any spec sheet.
The issue is rarely the price per liter or per kilogram. The issue is what happens after that price arrives at your site. The cheapest number in a quote often comes with a hidden cost before the first coat is even applied.
A pumpkin is a better place to start than you’d think
Most advice about what to paint on a pumpkin is right only for the right pumpkin. Paint an indoor pumpkin with cheap acrylic craft paint and you’re fine. Paint a porch pumpkin that catches rain, and the same craft paint will look terrible by Halloween. If I give you one answer before asking where the pumpkin sits, I’m giving you a guess, not advice.
Coatings are the same. Marine coatings, powder coatings, and garage flooring coatings all look like “paint” to someone outside the industry. But their real cost depends on the surface, the environment, the application process, and what failure costs. In my experience, most coating purchases fall into three situations, and each one has a different cost rule.
Three situations, three different cost models
- A vessel or offshore asset is being coated. Compare total applied cost per year of protection, not price per liter.
- A powder coating line is coating parts in a production shop. Compare cost per good part, not price per kilogram.
- A concrete floor is being coated in a facility or garage. Compare the cost of a prepared and coated floor, not a material-only quote.
If I skip this classification, I make the same mistake every time: I compare the wrong column.
Marine coatings: the paint is not the project
When a vessel goes to dry dock for hull work, the coating material can be under 20 percent of the invoice. On a 2023 project I priced, material was about 17 percent. The rest was docking, surface prep, containment, labor, weather waiting, and lost operating days. If I remember correctly, the total job was well into six figures.
The approved coatings list for that vessel included an AkzoNobel marine coatings system that cost more per liter than the other shortlisted option. In a material-only comparison, it looked like the wrong choice. But the AkzoNobel system spec promised a longer interval between dry-dockings. The lower-priced system carried a shorter recommended interval. Every additional dry-docking cycle costs more than the entire material saving on the cheaper paint. That is how the “expensive” coating became the cheaper one.
To be fair, a longer interval isn’t always worth paying for. If the vessel is going to be sold or moved to a less demanding route at the next survey, you might waste the premium. But decide that before you compare price. Otherwise you’re not comparing coatings; you’re comparing incomplete quotes.
When I get marine coating quotes now, I ask for four numbers: dry film thickness, application conditions, recoat window, and expected interval. If those numbers aren’t on the quote, I don’t care what the liter price is.
Powder coating: the cost per good part
A powder coating line creates a different math, because the coating and the process cannot be separated. A cheaper powder can change the way it fluidizes in the reclaim system, the way it charges, and the way it cures. The result shows up not as a material cost line, but as rework or rejects.
One useful item of AkzoNobel powder coating news I read this year was about lower-cure powder technology. The product details matter less than what they do to the cost model. A powder designed to cure at a lower oven temperature can cost more per kilogram. It can also cut energy use, increase line speed, or let you coat parts that would have been damaged by high heat. If those savings are real, the higher per-kilo price can be the lower total cost.
I saw the opposite direction too. In a 2024 bid for a framed-steel coating job, the cheaper powder cost about 14 percent less per kilo. Once we ran it through our line, our reject rate rose from 0.7 percent to 2.4 percent. A difference of two parts per hundred doesn’t sound dramatic until you calculate strip, recoat, and rerack time. It erased the material savings and made the supposedly cheap powder about 6 percent more expensive per good part.
That doesn’t mean the more expensive powder always wins. A shop coating thousands of identical grey brackets should not pay for more performance than it needs. But “more than needed” can only be known after trials and process specs. A high price isn’t proof of quality, and a low price isn’t proof of saving.
Garage flooring coatings: quote the prepared floor
Garage flooring coatings look the most straightforward, and they hide their costs the best. A warehouse maintenance bay might be 2,000 square feet. One quote says $2.90 per square foot. Another says $4.20 per square foot. The higher quote includes concrete grinding, crack repair, moisture check, primer, and the coating. The lower quote names the same coating material but treats prep as an extra add-on.
We used the word “prep” for different things. I meant grinding, crack filling, and a moisture test. The low bidder meant removing loose dust and patching obvious chips. We discovered the difference only when the add-on arrived. The prep brought the low quote’s real total to about $5.40 per square foot. The “higher” quote was the lower quote all along.
Since then, my policy is to ask “what is not included?” before I ask “what is the price?” A quote that lists exclusions up front is the only quote I can actually compare. I approved the higher all-in bid and spent a weekend second-guessing myself. When the final invoice came in under the other quote’s revised total, I relaxed. Boring, but satisfying.
Even pea starch production follows the same rule
This cost mistake is not unique to coatings. Before I moved into industrial services, I spent two years in purchasing at a food-ingredient plant. One of the materials we sourced was pea starch for a production line. A new supplier undercut the incumbent by 8 percent and appeared to meet the same specification sheet. The spec sheet did not capture particle size distribution and flow behavior. The new starch compacted in the conveying line, and we lost 11 hours of production before switching back.
Pea starch production and powder coating have nothing in common chemically. They share the same accounting lesson: the price per unit of material is not the cost per unit of output.
How to figure out which scenario you’re in
If you’re not sure which cost model applies to you, I use four questions.
- What does a coating failure cost? If failure means safety exposure, corrosion, a project delay, or a customer rejection, buy a system and a supplier that controls the whole application. If failure means a cosmetic touch-up on a low-use floor, a simpler approach may be fine.
- How much of the total job is material? When material is less than 20 percent of the project, a 10 percent material saving is less than 2 percent of the project cost. That doesn’t justify extra process risk.
- Can you redo the work without stopping normal operations? If every redo means another dry-docking or shutting down a powder line, reliability beats the lowest unit price.
- Is the application included in the quote’s assumptions? A quote that lists dry film thickness, surface prep, curing conditions, and exclusions is verifiable. A quote that doesn’t is not a quote; it’s an opening guess.
The supplier that lists exclusions up front is not the expensive one. It is usually the only one I can compare.
The final number should be final
There is something satisfying about an invoice that matches the quote exactly: no surprise prep line, no change order, no phone call after the job starts. That doesn’t happen by luck. It happens because the supplier defined the full scope before we agreed on a price.
If you ask me, transparent pricing isn’t a soft value. It’s a procurement tool. The cheapest coating for your situation is the one that shows up with no hidden assumptions and still performs as specified under your actual conditions. That’s the coating I approve, even when it doesn’t win the unit-price column.
